How to Reactivate Old Solar Leads

Database reactivation means working back through the old quotes and dead enquiries in your CRM and turning them into booked appointments, usually with AI voice and SMS agents doing the contacting at a scale no human team can match. It's the cheapest lead source most solar installers have, because the contacts already exist and the marketing money that created them was spent months or years ago. This guide covers why old enquiries come back to life, how a campaign actually runs, what it costs, and the numbers from our own campaigns.

Why do old solar enquiries come back to life?

Because the reasons people said "not yet" keep expiring. Someone who got a quote in 2023 was looking at different energy prices, different battery costs and a different household budget than they are today. Solar and battery storage still qualify for zero-rate VAT in the UK, export payments are still running under the Smart Export Guarantee, and their bills haven't got any smaller. The enquiry went cold. The reasons behind it mostly didn't.

There's a second reason, and it's less comfortable. Most of those leads didn't say no. Nobody asked them again. We see this constantly: the quote went out, one follow-up call happened, the sales team moved on to fresher enquiries. The homeowner never made a decision at all. Reactivation isn't reviving the dead so much as finishing conversations that got abandoned.

How many old leads does a typical installer have?

More than they think. Ask an installer to guess and they'll say a few hundred. Then they export everything from the last two or three years, old quotes, web enquiries, cancelled surveys, event sign-ups, and it's four figures. If you've been trading a while and running any marketing at all, the database is the biggest asset on your books that nobody's valued.

Quick way to check yours tonight: export every contact from the last 18 to 36 months that didn't become a customer. That number times your normal quote-to-install rate, times your average install value, is roughly the pipeline sitting in the filing cabinet.

How does an AI reactivation campaign actually work?

Five steps, and the first one is yours:

  1. Export the dormant list. Old quotes, dead enquiries, cancelled and no-show surveys. Anything one to three years old. Scrub anyone who explicitly opted out.
  2. The AI agent opens the conversation. SMS first in most campaigns, referencing the original enquiry, so it reads as a follow-up rather than cold outreach. Voice for the ones who engage.
  3. It qualifies before anything gets booked. Ownership, roof, timeline, budget. The exact questions your best surveyor would ask on the phone, asked every time without fail.
  4. Booked appointments land in your diary. Qualified ones. Your surveyors drive to roofs that can actually close.
  5. You pay per booked appointment. Nothing books, nothing is owed. The list either produces or it doesn't cost you anything to find out.

The whole thing runs in the background while your team does their normal jobs. That's the point of using agents for it. A human SDR can work maybe 60 to 80 old leads a day properly. An agent works thousands, and it never decides a lead feels too old to bother with.

What results do reactivation campaigns get?

Our own numbers, honestly labelled. These aren't solar installs, they're campaigns from home energy and other high-ticket sectors where the model is identical: a big-ticket home decision and a database of old enquiries.

A UK home heating brand gave us 15,000 dormant leads. Six weeks later: 62 booked surveys and a pipeline worth over £500,000. A property investment firm handed over 3,475 dead leads and got 63 qualified booked meetings, which turned into 7 closed deals.

Two different sectors, same mechanics. The response rates surprise people every time, and I think the reason is simple: these aren't cold contacts. They asked you for a quote once. You're the company they already know.

How old is too old for a lead?

Older than you'd expect. Campaigns regularly book appointments from enquiries 18 months to 3 years old. Past three years the data quality starts to fall apart, numbers change, people move house, and the original enquiry is too faded to reference naturally. The sweet spot is that 12 to 36 month window: old enough that your sales team has completely stopped calling, recent enough that "you asked us about solar a while back" still lands.

What does solar database reactivation cost?

On a pay-per-appointment model, typically £100 to £200 per qualified booked appointment, depending on volume and how strict your qualification criteria are. No retainer, no setup fee, no cost per contact attempted. Against a £10,000 average install, one closed job usually pays for a month of appointments several times over.

Compare that with what a fresh lead costs you through ads or bought lead lists, and remember the reactivated lead is exclusive. Nobody else is calling them. That alone changes the close rate.

How is this different from just emailing my old list?

You've probably already emailed them. Everyone has. Email to a dormant list gets opened by the same 15% of people every time and ignored by the rest, because an email asks nothing and is effortless to ignore. Voice and SMS start actual conversations, respond to what the person says, handle "how much is it now?" and "we're thinking about next spring" in the moment, and persist politely across days. Persistence is the whole game with dormant data. One touch revives almost nothing. A proper sequence does.

FAQ

Frequently asked questions

Is contacting old leads legal in the UK?

Contacts who enquired with you have an existing relationship with your business, which is a very different footing from cold data. You still need to respect opt-outs and handle data properly under UK GDPR, and if in doubt the ICO's direct marketing guidance is the place to check. We scrub explicit opt-outs before any campaign runs.

Will an AI agent annoy my old customers?

A badly built one would. A good one references their actual enquiry, sounds natural, takes no for an answer, and stops. The recordings on our Solar Installer's AI Opportunity Report are real calls, judge for yourself.

What if my CRM data is a mess?

Every CRM export is a mess. Duplicates, dead numbers, half-filled fields. Cleaning it is part of the setup, not a reason to not start.

How fast do appointments start coming in?

Days, not months. The list already exists, so there's no audience building and no ad learning phase. Campaigns typically book their first appointments in the first week.
